Indian shoppers now find products in three places: Google and marketplace search, results tuned to their city, and answers from ChatGPT, Gemini and Google AI Mode. In 2026 the same AI tools started handling checkout too. This guide covers what changed, the hacks that work for D2C brands, and the checkout fixes that turn that visibility into paid orders.
D2C SEO, GEO and AEO is the work of making a direct-to-consumer brand's products found in Google and marketplace search (SEO), in city and pin-code level results (GEO), and inside AI answers from ChatGPT, Gemini and Google AI Mode (AEO). In 2026 it also means making your catalogue and checkout readable by AI shopping agents.
Six developments between October 2025 and September 2026 changed how products are discovered and paid for. Each one has a practical action for a D2C brand.
Sources are listed at the end of this guide.
All three work from the same product data. They differ in where the shopper sees you and what decides whether you appear.
| D2C SEO | D2C GEO | D2C AEO | |
|---|---|---|---|
| Goal | Rank product and category pages | Win shoppers in specific cities and pin codes | Be the product an AI names |
| Where | Google Search, Shopping tab, Amazon, Flipkart, Nykaa search | Local results, Maps, city pages, geo-targeted ads, regional-language queries | ChatGPT, Gemini, Google AI Mode and AI Overviews, Perplexity |
| Wins with | Search-led titles, category copy, internal links, speed, Product schema | Delivery date by pin code, local stock, city landing pages, regional keywords | Complete feeds, conversational attributes, consistent facts, reviews and creator mentions |
| Measured by | Organic sessions and revenue | Revenue and conversion by city | AI answer share, AI-referred orders, Merchant Center AI performance insights |
A note on terms. “GEO” means two things in 2026: geo-targeting (reaching people in a place) and generative engine optimisation (being used by AI models). This guide uses GEO for location and AEO for AI answers. For the full comparison, read GEO vs AEO vs SEO.
Product pages carry most D2C revenue, and in 2026 they are also the source AI models read to describe your product. Six fixes make the biggest difference.
One product page, six signals that search engines and AI models both read.
A D2C brand has no storefront, but every order still ships to a pin code. Local visibility comes from proving you deliver fast to that place, in that shopper's language.
Example result. Delivery dates and keywords are illustrative.
Put a pin-code checker above the fold and show a real date, not “3 to 7 days”. Add the same delivery and returns data to your Merchant Center feed so Google can show it in listings.
A city page earns its place when it carries local stock, same-day or next-day delivery, city reviews, a pickup point or a retail partner. Pages that only swap the city name get ignored.
Shoppers search “baalon ka tel” as often as “hair oil”. Add regional terms to product copy, FAQs and image alt text, and create a small set of pages in the languages your top states use.
A warehouse with pickup, an experience store or a kiosk can qualify. It gives you Maps visibility and a place to collect reviews that AI models also read.
Run Meta and Google ads to the pin codes where you deliver fastest and RTO is lowest. Organic and paid then reinforce the same city story. See our local SEO guide for India for the full checklist.
Google AI Mode reads from the Shopping Graph, which is built from Merchant Center feeds and Product schema on your pages. In September 2026 Google made AI performance insights in Merchant Center generally available in India, so brands can now see their share of voice in AI Mode and AI Overviews against competitors. ChatGPT and Gemini also draw on reviews, marketplace listings and articles that mention you.
An illustration of how answers change as signals add up, not a scoring model.
AI Mode reads free Shopping listings, not only paid Shopping ads. Update price and stock in near real time through the Content API or your platform's feed app. Google reports that brands adopting its core feed standards see an average 5% monthly conversion lift.
Merchant Center now accepts attributes that answer common product questions, compatible items and substitutes. Google reported that lululemon's conversational attributes appeared in half of relevant AI Mode recommendations in its testing.
Prompts tracked for this topic include “how to optimise product listings for voice search” and “optimising D2C product pages for direct answers”. Put a two-sentence direct answer at the top of each FAQ and product Q&A, then add detail.
Reviews on Google and marketplaces, creator videos, and mentions in comparison articles corroborate your claims. AI models favour brands other sources vouch for. Our guide to UGC and nano-influencers covers how to get them at scale.

Search work brings shoppers to the product page. Checkout decides whether they pay. Two payment changes matter this year. From 1 April 2026, RBI's authentication directions require two-factor authentication on digital payments, while allowing biometrics and device tokens alongside PIN and OTP. And on 7 August 2026 NPCI raised the limit for approving UPI payments with on-device biometrics, instead of a PIN, to ₹10,000.
Field counts and timings are illustrative, for a typical mobile checkout.
Show UPI as the default payment method and open the shopper's UPI app directly rather than asking them to type a UPI ID. With biometric approval now allowed up to ₹10,000, most D2C orders can be paid with a fingerprint or face scan.
Fetch saved addresses after phone verification, and fill city and state from the pin code. Every field you remove shortens the form on a small screen.
Shoppers abandon when costs or timelines surprise them. Show the delivery date and any shipping fee on the product page and again at the top of checkout.
Offer a small, clear incentive such as free shipping or a ₹30 discount for UPI right next to the COD option. Fewer COD orders means fewer return-to-origin shipments.
Ask for an account after the order, on the confirmation page, not before payment.
Check with your payment gateway that card payments handle biometrics and passkeys, and that failed authentications return the shopper to a filled cart, not an empty one. For the rest of the funnel, use our CRO checklist for India.
Partly, and the picture is moving fast. Google launched the Universal Commerce Protocol (UCP) in January 2026 to let shoppers check out inside AI Mode and Gemini, with the retailer remaining merchant of record. It is rolling out in the US, Canada and Australia first. OpenAI stepped back from in-chat Instant Checkout in early 2026 and moved purchases toward apps inside ChatGPT. Walmart reportedly found checkout inside ChatGPT converted about three times worse than a click through to its own site.
In India, Razorpay, NPCI and OpenAI piloted agentic UPI payments in ChatGPT from October 2025, using UPI Circle and Reserve Pay so a shopper can pre-approve spending limits. Razorpay began piloting ChatGPT-native storefronts with about 50 brands in August 2026. Shopify turned on Agentic Storefronts by default for eligible merchants in March 2026, which makes their catalogues discoverable in ChatGPT, Copilot, AI Mode and Gemini.
How an AI shopping agent moves from a prompt to an order in your system.
AI is already good at recommending products. Until in-chat checkout matures in India, most of those recommendations will still convert on your own site.
What to do now: keep feeds and schema complete and live, list on Shopify Agentic Storefronts or your platform's equivalent if eligible, ask your payment gateway about agentic payment pilots, and make sure your own checkout is fast enough to close the sale when AI sends the shopper over.
Prepaid share is often the fastest win to model. Try your own numbers below.
Use your own order data. Defaults are placeholders.

It is the work of making a direct-to-consumer brand's products found in three places: in Google and marketplace search (SEO), in city and pin-code level results (GEO), and inside the answers ChatGPT, Gemini and Google AI Mode give shoppers (AEO). In 2026 it also includes making your catalogue and checkout readable by AI shopping agents.
Geo SEO decides where you appear: which cities, pin codes and languages your product pages and listings reach. AEO decides whether an AI assistant names your product when a shopper asks for a recommendation. Geo work is delivery promises, local pages and regional keywords. AEO work is clean product data, consistent brand facts and third-party proof.
Yes. Shoppers who arrive from an AI answer have usually compared options already, so they land closer to buying. AEO lifts conversion most when the answer and your product page agree on price, delivery date and payment options for the shopper's city.
Write titles and first lines the way people ask, add a short Q&A block answering real buyer questions, mark up Product, Offer and Review schema, keep Merchant Center feeds fresh, and add Google's conversational attributes so AI Mode can answer questions like “is this safe for sensitive skin”.
Partly. Google's UCP-powered checkout in AI Mode and Gemini is rolling out in the US, Canada and Australia first. In India, Razorpay, NPCI and OpenAI have piloted agentic UPI payments in ChatGPT, and Razorpay began piloting ChatGPT-native storefronts with about 50 brands in August 2026. For most Indian D2C brands the practical step today is clean feeds and schema so AI can recommend you, and a fast checkout on your own site.
Put UPI first and support biometric approval, which NPCI raised to ₹10,000 per transaction in August 2026. Autofill city and state from the pin code, show the delivery date before payment, allow guest checkout, and nudge COD buyers to prepaid at the moment of choice. RBI's authentication directions, effective 1 April 2026, require two-factor authentication on digital payments, so test that your payment flow handles biometrics and passkeys cleanly.
Creating thin city pages that only swap the city name, hiding delivery dates until checkout, ignoring regional-language search terms, letting marketplace listings show different prices or names from the website, and tracking rankings nationally instead of city by city.
Track organic and AI-referred revenue by city and pin code, AI answer share for your category prompts, Merchant Center AI performance insights, checkout completion rate, prepaid share and return-to-origin rate. ROI is incremental revenue and avoided RTO cost against content, tools and agency spend.
Proof of products cited in ChatGPT, Gemini or AI Mode, experience with Merchant Center feeds and Shopify or custom catalogues, a plan for city and regional-language visibility, checkout and CRO capability, and reporting that ties search work to orders, prepaid share and RTO.
Discovery is moving into AI assistants that compare products and, increasingly, complete the purchase. Brands win when their product data is complete and live, their facts are consistent across every channel, and their checkout can be called by an agent as easily as it is used by a person.
